Beverage inventory is one of those tasks every food and beverage manager knows should happen weekly and almost never does. It gets postponed because counting bottle by bottle sounds like a lost afternoon, and a lost midweek afternoon is something the hotel bar can rarely spare. The good news is that with the right method it does not take an afternoon: it takes under an hour.
Why beverage inventory gets postponed
The real reason is not laziness, it is method. Counting without an ordered list forces you to walk the bar two or three times looking for bottles you skipped. Without clear equivalences for how many glasses each bottle pours, the number you write down is useless for comparing against sales. And without a fixed format, every week gets counted differently, and comparing one week to the next becomes impossible.
Once those three problems are solved at once, with a list, with defined equivalences and with a format that repeats identically every week, the count stops being a special event and becomes a routine that takes under an hour.
What you need before you start
- A fixed list of every beverage in the bar (/bar) and the pool bar (/bar-de-alberca) if your property has one, in the same physical order the bottles are shelved.
- The milliliter-per-serving equivalence for every beverage, defined once and used the same way every time.
- The point-of-sale sales report for the period you are counting, broken down by beverage.
- Two people: one counting out loud and one writing down, so nobody has to put down a bottle to write.
Bottle counting: how to do it fast
Count in the same physical order the bottles sit at the bar and in storage, never in the alphabetical order of a list that does not match where each bottle actually stands. That detail, which sounds minor, is what saves the most time: walking the bar once, left to right, without doubling back.
For closed bottles, the count is one full unit. For open bottles, the fastest method precise enough for the job is estimating by visible fraction: full, three quarters, half, a quarter, nearly empty. There is no need to weigh every bottle; the visual fraction, applied consistently week after week, gives a reliable number for the sales cross-check.

If the hotel has more than one bar
A hotel with a restaurant, a pool bar and a lobby bar actually has three inventories worth counting separately, not one blended together. Each bar runs at its own consumption rhythm and, more importantly, carries its own leak risk: the pool bar, with no fixed cashier most of the day, usually needs more attention than the restaurant’s, where the server rings up every drink in front of the guest.
Counting by bar also makes it easier to find where a gap comes from. If the shortfall only shows up at the pool bar (Pool bar) and not at the restaurant’s, you already know where to look first, instead of combing through three full operations for a problem that only exists in one of them.
Per-glass equivalences: how much a bottle pours
A 750-milliliter wine bottle, poured in 150-milliliter glasses, yields five glasses. A 750-milliliter spirit bottle, poured in 45-milliliter shots, yields around sixteen. Defining this equivalence once, for every beverage on your list, is what lets you convert counted bottles into potentially sold glasses, which is the number that gets compared against the sales report.

Cross-checking against sales: the step that reveals leaks
Counting bottles without cross-checking them against sales is only half the job, and it is the half that finds nothing. The step that reveals a leak is comparing how much inventory should have dropped according to what the system recorded as sold, against how much it actually dropped according to the physical count.
If the system says forty glasses of white wine were sold and the count shows forty five equivalent glasses left the inventory, there is a five-glass gap that left inventory without ever being recorded as a sale. That gap is what deserves investigating, not ignoring.
Log comps before you count, not after
A complimentary glass for a guest, a pour used in a tasting for the sales team, or a bottle opened for an event and never finished are all real consumption that is not a sale. If those pours are not logged in the system as a comp before the count happens, they look exactly like a leak once the cross-check runs, and you end up investigating something that already had an explanation.
The practical rule is simple: any drink that leaves the bar without being charged needs to be logged the moment it leaves, with the reason noted, so the sales cross-check compares things that are actually comparable.

In the example, five equivalent glasses left inventory according to the count but were never recorded as a sale by the system. It could be kitchen waste, an unrecorded comp, a spill, or a sale that never got rung up. Without the cross-check, those five glasses disappear into the overall average and never get caught.
Weekly rhythm: when to count and who counts
Always count on the same day of the week and at the same hour, ideally before the bar opens, so inventory does not move while you count. If you count on a Monday one week and a Thursday the next, you are comparing two different points in the consumption cycle and the sales cross-check loses its meaning.
Rotate who does the writing, but do not rotate the method: the list format, the walkthrough order and the equivalences must stay exactly the same no matter who is counting that week.
What to do with the differences
A small, consistent gap week after week almost always points to a badly calculated equivalence: check the real pour size before suspecting anyone. A large, one-off gap in a single week points to a specific event: an unrecorded comp, a spill, a supplier switch to a different bottle size. A gap that grows every week on the same beverage does deserve a direct conversation with the bar team.
